Allegri wanted to do it gradually, though. Yesterday he said: "We had already tested this out (the 4-3-1-2) at the start of the season. To have a sense of consistency with these players and more guarantees, we kept the 3-5-2 and interpreted it differently so far"

He started with Conte's 3-5-2 and with Conte's interpretation of 3-5-2. And things went well. But during the transformation from 3-5-2 to 4-3-1-2 we had the most problems. The transformation was from Conte's 3-5-2 to a 3-5-2 with Pogba and Vidal/Marchisio playing much more wide than in Conte's system. This, lets call it Allegri's 3-5-2, brought bad results but was a needed phase between the 3-5-2 Conte used to play, and a 4 midfield formation, with Pogba and Marchisio playing wide.

Well, at least this is how I understood Allegri's statement. In the first month he kept the old formation, while in the second month he started transforming it into what he wants to use from the third month on.
But honestly, this is what the pre-season is for. And let's not forget that these are professional players. If Vidal goes to Man United, are they going to bench him at first just because he isn't used to the system? I find that hard to believe.

I think Allegri is covering.

This is what maddens me

First of all you're in the pre-season which is the perfect time to start working towards a new system. But nah we'll 'play it safe' and opt to continue 3-5-2

Then at the start of the season we can't change it now because pre-season is gone and we need to hit the ground running. Let's 'play it safe'

Then the CL games roll in, can't change now this is a crucial point in our season, let's play it safe lads.

Etc etc until the importance of the season builds and builds and there's NEVER a great time to mix things up. So when something goes wrong as it inevitably did with the outdated 3-5-2 we're forced to gamble at a very risky time. Thankfully in the one match so far it's worked out but ffs if you want to change your play significantly pre season is the perfect, hell it's the only time to do it and have plenty of time to adjust it and reassess. Plus you obviously can't buy players that would help the new formation change as oh wait it's too fucking late.

Hopefully, by next pre-season 3-5-2 will be a plan B and we'll be working towards a 4-3-something as the undisputed plan A.

Indeed, but Allegri should be smart enough to realize that, which means he probably just figured out the 3-5-2 sucks in Europe so he was forced to make changes. It was never about slow progression towards a new system, he was just forced into it.
