What's the best case scenario for Ukraine if

1) Russia has a bigger/stronger army
2) NATO won't get involved

That automatically means Ukraine has to accept what Russia is asking them do. Postponing the war hoping for what exactly? Russia changing their mind and backing off? That surely ain't gonna happen.

Drag this out long as possible exposing weaknesses in Russia's planning, logistics and make it so costly and unpopular at their home that the Russians back down.

This is an overly simplistic view.
Russian military resources grow weaker by the day due to sanctions and attrition. Their supply lines are already overextended.
Ukraine on the other hand keeps getting more and more aid, weapons and money every day.
Any territory that Russia captures won’t stay that way for long because the locals hate their guts.
And no, you shouldn’t negotiate with terrorists.

So you think it's worth giving lives of civilians in order to make such a huge country a bit poorer? If they took Ukraine in 3 days and in 20 days, is it really a huge difference historically speaking? They'll recover sooner or later. What would Ukraine get out of it? I don’t think this is about winning or losing. It is not like Chess but more as Go: the idea is to press the other until it is choked. This war is going to be a long conflict and we shall see if Russia can handle the sanctions of the West and if the West can handle Russia’s power. We are heading to a Syria-type of conflict, and Russians are experts on that type of warfare. I don’t think Russia will completely destroy Ukraine nor will occupy indefinitely Ukraine, since the power they are using is not of total destruction nor of occupation, but of siege. In fact, occupying Kiev would be really stupid and will carry heavy loses for Russia. I don’t know what is the ultimate political goal of Russia, but I’m sure Ukraine is not the end. I expect a time of insurgences and mercenaries in Ukraine.

I don't see Russians backing down. That would be the worst defeat for them, not just Putin, no way they'd accept that.

And there won't be any locals if they take their territory. It would be 95% + Russians living there surely.

Well, this is the worst-case scenario for the conflict. Mercenaries have no uniform, they are outside of the war “rules”, so expect a lot of human rights problems in Ukraine. Much more than the ones they already have.
